VoIP Call Quality: Why Calls Break Up and How to Fix It

Nobody files a ticket that says "jitter." They say the customer sounded like a robot, or that half the conversation disappeared, or that the call dropped twice and the client stopped calling back. Call quality complaints are the single most common reason a business starts second-guessing a phone system that is otherwise working exactly as designed.
The good news is that bad audio is rarely mysterious. Voice traffic is unforgiving but predictable, and almost every complaint maps to one of a handful of measurable causes. Here is what we look at when a business tells us their business phone systems sound bad.
Start With the Symptom, Not the Equipment
The way a call fails usually points at the cause before any testing begins:
- Choppy, robotic, or underwater audio: packet loss or jitter on the network path
- Long pauses before the other person hears you: latency, often from a saturated upstream connection
- One-way audio: a firewall or NAT device dropping part of the media stream
- Echo on your end: handset, speakerphone, or headset volume set too high
- Calls that drop at the same time every day: something scheduled is eating your bandwidth
- Fine in the office, bad at home: the problem is the remote worker's internet, not your system
Two people with the same phone and the same provider can have completely different experiences, because voice quality is a network outcome, not a phone outcome.
The Four Numbers That Decide Call Quality
Voice runs on UDP, which means it does not wait around for lost data to be resent. That is why the thresholds below matter more for voice than for anything else on your network:
- Latency under 150 ms round trip. Above that, conversations start to feel like walkie-talkies.
- Jitter under 30 ms. Consistent delay is survivable. Delay that bounces around is what produces robotic audio.
- Packet loss under 1%. At 3% or more, most people on the call will notice.
- About 100 kbps per concurrent call in each direction, after overhead. A 20-person office with 10 simultaneous calls is not a heavy load, but it is not nothing next to a saturated 10 Mbps upload either.
If your connection meets those numbers at the router and the audio is still bad, the problem is inside the building. If it fails at the router, no amount of phone configuration will fix it.
The Usual Causes
1. No Quality of Service on the Network
This is the most common fix we make. Without QoS, a VoIP packet and a Windows update packet are equals. The update wins because it is bigger and pushier, and the call suffers. Tagging voice traffic as priority on the switch, the router, and the firewall costs nothing and solves a surprising share of complaints on its own. When we deploy hosted PBX, QoS configuration is part of the install, not an upsell later.
2. Wi-Fi Handsets and Wireless Headsets
Desk phones should be wired. Wireless is fine for a laptop, but a voice call over Wi-Fi competes with every other device on the access point and inherits every coverage dead spot in the building. If a phone must be wireless, it needs a dedicated SSID, its own VLAN, and a properly surveyed access point nearby. If you already know your coverage has gaps, the real fix is usually wireless networks work, not phone settings.
3. Bandwidth Saturation and Backup Jobs
Most internet circuits are asymmetric: plenty of download, modest upload. Voice needs both directions. A nightly backup, a cloud file sync, or a video call can fill the upload pipe and degrade every call happening at the same time. The fix is traffic shaping: keep bulk transfers in a lower class, and schedule the heavy jobs outside business hours.
4. Old Cabling and Cheap Switches
A voice call is a real-time application, and it will expose a marginal cable run that web browsing never noticed. Aging Cat5 runs, punch-downs done in a hurry, daisy-chained switches, and unmanaged hardware with no VLAN support all show up as intermittent audio problems that are nearly impossible to reproduce on demand. If the cabling predates your phone system, an assessment of your structured network cabling is worth doing before blaming the carrier.
5. The Internet Connection Itself
Cable and DSL circuits are shared with your neighborhood, and quality drifts during peak hours. If your call quality tracks with time of day rather than with what your staff is doing, the circuit is the suspect. A dedicated circuit or a second connection used only for voice, with automatic failover, solves it permanently.
Where SIP Trunking Fits In
If your calls travel to the public phone network over a SIP trunking connection, there are two segments to test: your network to the provider, and the provider to the outside world. A provider-side routing problem looks identical to a local network problem from the desk of the person making the call. That is why we test both ends before recommending anything, because the fix is sometimes a carrier ticket rather than new hardware.
How We Diagnose It
When a Voice & Data Systems client reports call quality problems, we work through the same sequence every time:
- Capture the symptom: which calls, which locations, what time of day, how many people affected
- Measure latency, jitter, and packet loss from the network edge while a call is running
- Confirm QoS is applied end to end and that voice has its own VLAN
- Identify competing traffic: backups, sync clients, streaming, guest Wi-Fi
- Test the circuit at peak hours, not at 8 a.m. when it is quiet
- Escalate to the carrier only after the local network is proven clean
Most of the time the answer is a configuration change we can make in an afternoon. Occasionally it is a circuit upgrade or a cabling project. Either way, you get a straight answer instead of a guess.
Good Audio Is an Engineering Problem
Voice traffic does not tolerate the shortcuts that other applications forgive. The businesses with flawless call quality are not the ones with the most expensive phones. They are the ones whose network was designed with voice in mind. That means QoS, a dedicated voice VLAN, wired handsets, sufficient upload bandwidth, and someone watching the whole path rather than one piece of it.
